Give a ton of narrative control to the players. If an NPC comes into a scene, ask the players to describe a secret the NPC harbors.
Clocks are great but they’re not necessary to play. If you’re wrapped up in your other GM tasks, clocks are OK to forget.
The thing that has helped me unequivocally more than anything else is watching John Harper run the Bloodletters or Rollplay Blades, and reading Andrew Shields’s novels. Seriously, steep yourself in Duskwall and that’s what will come out when you need it.
If I were starting over from scratch, those would be step one.
edit The videos are all on YouTube, and Andrew Shields’s stuff is on his patreon. It’s easily worth the nominal cost, imo.
